AEO Agency: How to Choose an Answer Engine Optimization Partner That Can Actually Prove the Work

The AEO agency market moved from almost nonexistent to crowded in roughly two years. Some firms built real measurement and implementation systems. Others renamed SEO, added an AI visibility dashboard and started charging a new retainer. This page is designed to help you tell the difference—and explain exactly how Seattle Organic SEO approaches the work.

A useful definition: an Answer Engine Optimization agency helps a business become easier to retrieve, verify, cite, name and recommend inside direct-answer and generative search experiences. The strongest programs combine technical SEO, content, entity clarity, third-party corroboration, prompt measurement and business analytics rather than optimizing for one imagined “AI algorithm.”

Buyer problem
The market is noisy
Current SERPs mix agencies, software tools, consultants and broad SEO firms under the same AEO label.
Measurement standard
Locked prompt panel
Same important prompts, repeated over time, with dated answers, citations and named competitors.
Best signal
Implementation + evidence
Monitoring alone tells you what happened. A real agency should be able to change the website and evidence ecosystem.
Business standard
Pipeline > vanity
Mentions matter, but qualified leads, sales and revenue remain the higher-order outcome when trackable.

The AEO agency SERP in 2026 is already telling buyers what separates serious firms from rebrands

We reviewed current “AEO agency,” “best AEO agencies,” and Seattle AEO/GEO results before rebuilding this page. The strongest pages are competing on proof—not slogans. Buyers are being shown delivery models, starting prices, locked prompt panels, before/after retests, technical work, third-party authority, case studies and explicit poor-fit criteria.

SERP pattern

Pricing transparency

High-ranking agency comparisons increasingly publish public entry points or at least explain pricing models.

SERP pattern

Delivery model

Buyers are told whether a provider is done-for-you, advisory, software-assisted or simply a monitoring platform.

SERP pattern

Prompt methodology

Strong pages explain how prompts are selected, frozen, rerun and compared over time.

SERP pattern

Proof standard

The market is beginning to expect case studies, citation logs, published work or some observable evidence.

SERP pattern

Fit / poor fit

Better buyer guides explain who should not hire an AEO agency.

SERP pattern

Terms & ownership

Month-to-month vs contract, software fees, asset ownership and access are becoming comparison factors.

Our opportunity: instead of another “we optimize ChatGPT” service page, make this the page a buyer can use to write an AEO RFP, compare proposals, define success and avoid weak vendors—even if they do not hire us.

First decide what type of AEO help you actually need

DIY

You need a repeatable testing loop, not an agency

Best for a small team with strong SEO/content skills and a limited budget.

  • Build 20–40 buyer prompts
  • Test manually across key engines
  • Fix crawl/entity/content gaps
  • Retest monthly
  • Use Search Console/Bing/GA4
Software

You need monitoring at scale

Best when the team can interpret and implement but cannot manually rerun hundreds of prompts.

  • Automated prompt panels
  • Competitive share of voice
  • Citation/source capture
  • Trend dashboards
  • Alerts and exports
Agency

You need diagnosis + implementation

Best when visibility gaps require changes across SEO, content, entities, reputation and measurement.

  • Baseline research
  • Technical fixes
  • Content/evidence production
  • Off-site corroboration
  • Analytics + retesting

What should an AEO agency actually do?

1
Translate customer demand into an answer-engine test setBuild prompts from search data, buyer interviews, sales questions, reviews, support language, communities, competitor content and AI-assisted expansion. Group them by business value and intent.
2
Measure the starting pointFor every benchmark prompt, record platform, date, brands named, URLs cited, answer context and accuracy. This is the control group for the engagement.
3
Audit retrievabilityCheck indexing, crawl access, canonicalization, server errors, internal links, sitemaps, bot/CDN rules and JavaScript dependencies that can keep useful information out of retrieval.
4
Audit entity clarityCheck whether the company, products/services, locations, experts and core claims are consistently represented across owned and credible third-party sources.
5
Reverse-engineer the evidence gapWhen a competitor gets named, inspect the pages, reviews, profiles, publications and source patterns supporting that outcome rather than blindly publishing more content.
6
Implement the changesUpgrade commercial pages, supporting content, expert bios, case studies, internal linking, structured data where legitimate, local profiles, review systems and original evidence.
7
Retest the same benchmarkDo not move the goalposts. Compare the original panel with the same prompts and document meaningful changes.
8
Connect visibility to outcomesUse Search Console, Bing AI Performance, GA4, AI referrals, calls, forms, ecommerce, CRM opportunities and revenue where the data supports the connection.

AEO metrics: define them before the agency starts reporting

Mention rate

Brand presence

Percent of benchmark prompts where the brand is named at all.

Recommendation rate

Commercial inclusion

Percent of recommendation/shortlist prompts where the brand is included.

Owned citation rate

Source ownership

How often the business’s own domain is cited when the brand/topic appears.

Third-party citation rate

Corroboration

How often independent sources supporting the brand are cited.

AI share of voice

Competitive

Brand appearance relative to a defined competitor set.

Citation share

Bing native

Microsoft’s directional measure of how much citation space a site receives for a grounding query.

Topic presence

Bing native

Thematic clusters where a site is appearing, including opportunity queries in Topics Portfolio.

Accuracy rate

Entity quality

Percent of sampled answers with correct business facts, services, location and positioning.

AI referral sessions

Traffic

Visits from assistants when referral data is available.

Qualified outcome rate

Business

Leads, pipeline or revenue influenced by the program when attribution is reliable.

The engine differences an AEO agency should understand—without inventing secret algorithms

Google

Search-first generative retrieval

Google says AI Overviews and AI Mode are built on core Search systems and require no special AI schema or llms.txt. SEO eligibility remains foundational.

OpenAI

ChatGPT search

OpenAI says any public site can appear; OAI-SearchBot governs search discovery, and ChatGPT referral links include utm_source=chatgpt.com when a user clicks through.

Microsoft

Bing / Copilot

Bing Webmaster Tools now exposes AI citations, cited pages, grounding queries, intents, topics, citation share, comparisons and Topics Portfolio.

Perplexity

Citation-forward answers

Perplexity makes cited sources highly visible in the answer experience, making source-level testing particularly useful.

Gemini

Google ecosystem

Treat Gemini as a separate answer experience while recognizing the value of consistent entity and web evidence across Google’s ecosystem.

Claude

Research-oriented answers

Test the prompts that matter to your audience, but avoid claiming a public universal Claude ranking formula that does not exist.

What should an AEO engagement cost?

Current 2026 AEO/GEO buyer guides show an enormous range. Publicly disclosed specialist retainers commonly begin around a few thousand dollars per month, mid-market programs often land in the mid-four to low-five figures, and enterprise technical/content/PR programs can exceed $20,000–$50,000 per month or project.

Use pricing as a scope test. Ask what the price buys: number of benchmark prompts, platforms, research cadence, technical implementation, content production, third-party authority work, reporting, software, senior strategy time and contract length.

A pricing proposal should itemize at least these five things

  • Measurement: prompts, platforms, cadence and data ownership.
  • Implementation: what the agency actually edits or builds.
  • Content: what gets written, designed, researched or updated.
  • Authority: reviews, PR, directories, expert presence or other off-site work.
  • Tools: software subscriptions included vs passed through.

Implementation depth
20 points
Technical, content, entity and site changes—not just recommendations or software screenshots.
Evidence quality
15 points
Case studies, original research, attributable proof and honest limitations.
SEO foundation
15 points
Crawl/index competence, Search Console, internal links, site quality and conversion awareness.
Third-party authority
10 points
Legitimate review/profile/editorial strategy without fake mentions or manufactured reputation.
Commercial fit
10 points
Clear pricing model, named team, reasonable contract, ownership and exit terms.
Reporting quality
5 points
Decision-oriented reporting instead of a vanity dashboard dump.
Integrity
5 points
No guaranteed citations, no invented AI ranking factors, no mandatory gimmicks presented as platform requirements.

Use this scorecard on us too. A buyer guide is more useful when the publisher is willing to be judged by the same criteria it recommends.

AEO red flags we would use to disqualify an agency

  • Guaranteed ChatGPT placement. No credible agency controls generated recommendations.
  • A dashboard sold as implementation. Monitoring is useful, but it does not fix the site.
  • Changing prompts every month. That makes before/after reporting meaningless.
  • “Special AI schema” presented as a Google requirement. Google explicitly says no special schema is required for its generative Search features.
  • llms.txt sold as mandatory for Google. Google says it does not improve or hurt Search visibility.
  • Hundreds of near-duplicate prompt pages. Google warns against scaled query/fan-out content created mainly to manipulate visibility.
  • Fake community or Reddit mentions. Manufactured corroboration creates reputation risk and contradicts current Google guidance.
  • No Search Console / indexing competence. If a firm cannot diagnose ordinary retrieval, it should not be selling advanced retrieval.
  • No definition of success. “AI visibility went up” is not sufficient without a stable metric and denominator.
  • No poor-fit answer. An agency that says every business needs AEO right now is selling the category, not solving the problem.

When you do not need an AEO agency

Too early

Your basics are broken

If your site is not indexed, your service pages are weak or your tracking is nonexistent, repair the foundation first.

Too small

Manual loop is enough

If you have five important prompts and one marketer who can test them monthly, a full retainer may be unnecessary.

Wrong channel

Your buyers do not use AI to decide

Validate the research behavior before assuming AEO deserves budget.

Reputation gap

Visibility is not the problem

If buyers can find you but poor reviews or weak conversion stop them, fix the reputation/CRO problem first.

No execution capacity

The plan will sit in a deck

If neither the agency nor your internal team can implement, monitoring just documents stagnation.

Expectation gap

You want guaranteed AI rankings

There is no stable #1 position to purchase across dynamic answer engines.

Why Seattle Organic SEO is entering this category differently

Seattle Organic SEO was founded in 2010. We spent years competing in one of the same local search markets we sell into, so we view AEO as an extension of retrieval, evidence and buyer intent—not a temporary rebrand.

Track record

Search before the acronym

Our search history predates GEO/AEO by more than a decade.

Proof

We publish dated visibility evidence

Our Seattle agency comparison currently includes October 12, 2026 examples from ChatGPT, Claude, Google AI Overview and Google Search.

Research

We build original frameworks

The GEO Evidence Stack and AI Query Pie are attempts to add usable models and data rather than rewrite the same industry definitions.

Technical

We care about access

Recent work across WordPress, Search Console, indexing and performance keeps technical retrieval inside the strategy.

Measurement

We use native webmaster data

Search Console, Bing AI Performance, GA4 and prompt testing are stronger together than a single proprietary score.

Transparency

We state what we cannot guarantee

AI recommendations vary. Our job is to improve the evidence and measure whether the distribution changes.

The deliverables we would expect in an AEO statement of work

  • Named lead strategist and implementation responsibilities.
  • Defined target audiences, markets, products/services and competitors.
  • Prompt taxonomy and locked benchmark set.
  • Baseline export or documented answer archive.
  • Technical retrieval/indexing audit.
  • Entity and reputation audit.
  • Content/evidence gap map.
  • Prioritized implementation backlog.
  • Monthly work log with URLs changed or created.
  • Search Console/Bing/GA4 reporting.
  • AI mention/citation/recommendation trend reporting.
  • Business-outcome reporting where attribution is possible.
  • Ownership and handoff terms for all content, accounts, research and dashboards.

AEO Agency FAQs

What is an AEO agency?

An AEO agency is a service firm that helps brands become more discoverable and usable inside direct-answer and generative-search experiences through measurement, technical SEO, content/evidence development, entity clarity, third-party corroboration and ongoing testing.

How is AEO different from GEO?

The terms overlap. AEO emphasizes direct-answer visibility broadly; GEO emphasizes generative answers, citations and synthesis. The actual implementation frequently overlaps, and Google’s own guidance treats optimization for its generative Search features as part of SEO.

How much does an AEO agency cost?

Published 2026 programs range from a few thousand dollars per month for specialist or advisory engagements to tens of thousands for enterprise content, technical and PR-led programs. Evaluate scope and implementation rather than price alone.

How long does AEO take?

There is no universal timeline. Technical fixes can be immediate, while content, third-party corroboration and repeatable recommendation changes can require months. Ask for a dated baseline and 90-day implementation plan rather than a guaranteed result date.

Which AI engines should an AEO agency track?

The mix should follow your buyers. Common panels include ChatGPT, Google AI, Gemini, Claude, Perplexity and Microsoft Copilot/Bing. Not every business needs every engine weighted equally.

Do I need special AEO schema?

No universal special AEO schema exists. Google says no special structured data is required for generative AI Search. Use standard structured data when it truthfully describes visible content and supports legitimate search features.

Can AEO be measured in Google Search Console?

Google now exposes dedicated generative AI performance data in Search Console where available. Bing Webmaster Tools goes further with citation and grounding-query data. These should be combined with prompt testing and analytics rather than treated as the only source.

Can ChatGPT referral traffic be tracked?

OpenAI says ChatGPT search links automatically include utm_source=chatgpt.com, enabling referral analysis in tools such as GA4 when a user clicks through.

Should an AEO agency also understand SEO?

Yes. Crawling, indexing, internal links, content quality and entity clarity remain foundational to web retrieval. An AEO provider that cannot diagnose conventional search accessibility has a major blind spot.

What is the first thing Seattle Organic SEO does?

We start by establishing the question/prompt universe and a baseline before recommending a large publishing program. You need to know what is missing before deciding what to build.

Do not buy an AEO retainer until you can see the baseline

We will test a representative set of buyer prompts, document who appears and which sources recur, and show you the highest-value gaps. If the correct recommendation is “fix SEO first” or “you can do this in-house,” that is useful information too.
